I Manage the Dollars, Not the Degrees
I'm the office administrator for a 300-person company. I took over facilities purchasing in 2020, and now manage roughly $400,000 per year across three buildings. I process 60-80 work orders a year. I don't design HVAC systems. I don't write specs. I do obsess over the gap between what a quote promises and what it actually costs to operate.
When our AC compressor failed in July 2024, the repair bill became the trigger for a bigger conversation. We had been deferring a heating system decision for two years. That failure forced us to act. A Johnson Controls distributor gave us two options: a furnace or a hydronic boiler. This is my comparison of boiler vs furnace, written from the buyer's side of the table.
The Comparison Framework
This is not a "boiler is always better" post. It's also not a "buy the furnace to save money" post. The only way I know to compare them is to separate the decision into five practical dimensions: upfront cost, operating cost, maintenance, comfort, and controls compatibility. I'll end with what I'd choose now and why.
Upfront Cost and Installation
The furnace quote was about 28% lower than the boiler quote. On paper, that looked like a one-touch decision. But when I asked about installation details, the gap got smaller. In our building, the furnace needed new duct connections in two zones. The boiler could hook into the existing hydronic piping that was feeding a unit heater and the unused coil in the air handler.
To be fair, this is building-specific. In a building with clean ductwork and no radiators, the furnace would be less disruptive. In ours, letting the boiler share the existing loop meant less sheet metal, less down time, and fewer after-hours labor costs.
We also had a separate hot water heater replacement quote for the break rooms. The tankless option looked attractive at first. But the boiler, if we chose it, could later support an indirect domestic hot water tank. That didn't mean we should do it. It meant the future option was cleaner than the furnace plus tankless combination.
The way I see it, the upfront cost comparison is a starting line, not a finish line.
Operating Cost and Efficiency
Both systems can reach high efficiency. According to the U.S. Department of Energy, AFUE ratings measure fuel-to-heat conversion. A condensing furnace can hit 98%; a condensing boiler can get into the mid-90s. The difference is distribution. A furnace relies on a blower and ductwork that can leak. A boiler uses water. Water holds heat and delivers it to zones with less air loss.
Here's where the VFD issue came up. Our vendor suggested a Johnson Controls VFD on the boiler pump. That meant the pump didn't have to run at full speed on mild days. I'm not an engineer, but even I understood the logic: why push 100% flow when 40% is enough? The furnace had a similar option for a variable-speed blower, but not the same thermal mass benefit.
Why does this matter? Because most of the heating season is part-load. The system runs somewhere in between. That's where a boiler with a properly sized VFD can quietly beat a fixed-speed furnace.
From my perspective, the efficiency debate is not just the box on the spec sheet. It's how the system runs most of the time.
Maintenance and Longevity
This was the dimension that hurt my assumptions. I expected the boiler to be high-maintenance because it's more complex. The contractor's maintenance schedule told a different story. A furnace needs filter changes, blower checks, and eventually a heat exchanger inspection. A boiler needs water treatment, pressure tests, and pump maintenance. On the whole, boilers tend to run longer in commercial buildings.
I didn't fully understand the value of a VFD until I saw the maintenance schedule side by side. In the boiler system, the pump with the Johnson Controls VFD would run softer and face less wear. That's a simple idea. It was my "oh, that's why this vendor kept talking about VFDs" moment.
I asked the service manager how many furnace heat exchangers he replaced in buildings less than fifteen years old. He said, "More than I can remember. Boilers? Sometimes. Usually twenty years in."
That was enough for me to start paying attention.
Comfort and Air Quality
Forced air heat is fast. Boilers are even. The same AC compressor failure that sparked this conversation also reminded us that cooling follows air distribution. In the furnace option, you can add or replace the AC coil in the same ductwork. In the boiler option, you need separate air handling equipment for cooling. That is a real cost. It is also a real opportunity if you are already fixing an AC compressor or replacing a hot water heater.
I expected the comfort argument to be fluff. It wasn't. When I walked through a neighboring building with hydronic heat, the temperature was steadier. The air wasn't stale. The blower wasn't cycling on and off. Granted, comfort is personal. But if you're buying for offices, personal complaints eventually become my problem.
Controls and the Johnson Controls Ecosystem
This is the part that surprised me the most. When I compared the boiler quote and the furnace quote side by side, I finally understood why controls can be a bigger deciding factor than the appliance itself.
Researching Johnson Controls HVAC brands showed me that the equipment nameplate is only the beginning. The management layer—Metasys, temperature sensors, VFDs, remote monitoring—can be the difference between a system that runs quietly and one that keeps pulling you back for emergency calls.
A furnace with a simple thermostat can get you by. A boiler with weather reset, staged pumps, and a Johnson Controls VFD can be tuned to the building. That complexity is a risk if no one knows how to program it. In our case, the local service team did. So the "smarter" system was not a burden. It was a relief.
Is every building ready for that? No. On a tight budget, with no controls contractor nearby, the simpler furnace may make more sense. But the question isn't "which is cheaper?" It's "which costs less over the life of the system?"
So, Boiler vs Furnace: Which One Won?
We chose the boiler. It was not the cheapest quote. The surprise wasn't the upfront difference. It was how much hidden value came with the more expensive option—load matching, quieter heat, a longer service life, and the ability to use the existing hydronic loop.
If our building had been mostly ducted, cooling-heavy, and short-term leased, I probably would have picked the furnace. I get why many companies choose the furnace. The budget is real. But this isn't a universal answer. The process is universal: compare the total cost, not the first number.
Lessons I'd Share with Another Admin Buyer

- The lowest bid is not the final cost. Ask about controls, VFDs, maintenance, and down time.
- Look at the assets you already have. Piping and ductwork change the math.
- If a hot water heater replacement is in your queue, ask whether it belongs in the same system.
- Don't let a single failure force the whole plan. The AC compressor failure gave us urgency. The boiler vs furnace evaluation gave us direction.
At the end of the year, I expect to spend less on utilities than we did at the old furnace. The boiler cost more on the purchase order. In my opinion, that is fine. It's the total cost that pays the rent.
